Strategic Planning

Strategic Planning

Strategy that makes the hard choices, and gets implemented.

Community and partner needs shift, funder priorities and policy change, and a static plan goes stale fast. We help you make clear, future-ready choices and build a strategy your whole team is ready to act on, one that adapts as things change.

That’s where we come in. We bring real sector insight, sharp judgment, and a clear point of view to every engagement, helping you make the hard choices, build a resilient financial model, and leave with a living strategy your whole team is ready to carry out.

What sets us apart

Seasoned strategists with a point of view, not neutral facilitators.

Our team has sat in your chair, as executive directors, system leaders, and operators, and we’ve turned that experience into the frameworks we use with every client. We don’t show up with a blank flip chart. We bring real expertise, a point of view about what works, and the judgment to push your team toward sharper choices, all through a process that brings your whole organization along.

Deep expertise, a real point of view.

Sector knowledge and hard-won pattern recognition from 200+ engagements, with the candor to challenge your thinking, not just facilitate it.

Financial sustainability, throughout.

Financial sustainability is part of the process and the product, worked through every phase and built into the plan, so your strategy is ambitious and fundable, not one or the other.

Built with your people.

We gather input from staff, boards, funders, and partners and co-construct the plan with them, so it reflects the people closest to the work and the people who fund it.

Sharper choices, real alignment.

The result is a plan that makes the hard calls and that your whole organization owns, so it actually gets implemented.

What you leave with

The elements of a strong plan

The NorthStar Strategy Cascade

We’ve distilled what strong strategy requires into the Cascade, the framework that anchors our work. A strong strategy isn’t a list of initiatives. It’s a connected set of choices, starting from your external context and working down from your North Star to the systems that carry the strategy out.

Grounded in external context

North Star

The long-term change you seek to create in the world, and the role your organization plays in achieving it.

Where to Focus

The people, organizations, geographies, and areas of work where you’ll concentrate your efforts to create the greatest impact.

How We Will Succeed

The distinctive approach, program model, offerings, and growth strategy that enable you to create meaningful impact.

Key Capabilities & Staffing Model

The capabilities, partnerships, and talent required to deliver on the strategy and sustain the work over time.

$

Financial Sustainability Model

A resilient, right-fit financial model that fuels the mission without pulling you off course, woven through the strategy rather than added at the end.

Culture & Enabling Systems

The culture, structures, decision-making processes, and operating systems that support execution of the strategy.

Every choice is made with a clear-eyed view of the external environment, and the financial model lives inside the strategy, not added afterward.

The how

What a NorthStar engagement looks like.

A full strategic plan typically runs six to nine months, structured in four phases. We manage the process end to end, so your team can focus on the choices that matter, and we co-construct the plan with staff, board, and stakeholders throughout.

Core deliverables

Timelines, structures, and core deliverables flex to your stage and context. Every phase builds toward a living, evolving strategy, not a static plan.

Built together

Co-constructed through design sprints.

The heart of our process is Phase 3. Instead of writing a plan behind closed doors, we run hands-on design sprints that bring staff, board, and stakeholders directly into the strategy, with pre-reads, training, and tightly facilitated sessions that turn diverse perspectives into clear choices and genuine buy-in.

We don’t run a fixed menu. The sprints below are examples, we design each set around the specific questions and tensions your organization most needs to resolve.

North Star Sprint

Clarify your long-term role, refine mission and theory of change, and articulate 3–5 year impact goals.

Program & Growth Sprint

Define how your core program model evolves to meet changing needs, and set growth guardrails.

Financial Sustainability Sprint

Model growth and revenue-diversification scenarios and stress-test sustainability under multiple conditions.

Organization & Capacity Sprint

Identify staffing implications, operating-model shifts, and the structural changes needed to execute.

Partnerships Sprint

Assess where partnerships, collaboration, or consolidation could extend your impact.

Tailored to you

We structure sprints around the specific questions and tensions your organization most needs to resolve.

Our board wasn’t just brought in at the end to approve a finished plan. We were part of the process along the way, alongside staff, and that made a huge difference. By the time we got to the final plan, we were completely aligned about where we were headed and what it would take to get there.

FAQs

We pair deep expertise with an inclusive process. We’ve guided 200+ organizations and bring real sector insight and a point of view that pushes your thinking, not just a facilitation framework. And we build the plan with your staff, board, and funders, so it makes the hard choices and earns the buy-in to actually get implemented.

Every engagement is different, and deliverables are driven by your organization’s needs and context, nothing here is one-size-fits-all. That said, a full plan typically produces a board-ready strategic plan (internal and external versions), a clear strategic direction with your North Stars and 3–5 organization-wide goals, the strategic choices and big bets behind them, a multi-year financial model and revenue-diversification plan, a staffing and capacity framework, an implementation roadmap and dashboard, and a funder-facing pitch to help fund the plan.

Full engagements generally take six to nine months, though we scope to your needs and stage. Additional implementation support to help launch and deliver the plan can be added for another three to six months.

We build consulting teams aligned to each partner and project. Most teams are two to four people, with a designated project lead who serves as your single point of contact, dedicated project management, and experts drawn from our network based on what the work requires, financial modeling, academic and program expertise, research and evaluation, talent, and more.

Yes. Implementation support can be added for three to six months to help launch and deliver the plan, including operating-model design, decision rhythms, dashboards, project management, and ongoing implementation coaching.

Yes. We support strategic partnerships and mergers end to end, from initial vision and strategy development through due diligence and financial and operational planning, collaborating with legal experts as needed.
